Default rear brakes out of adjustment?

Just put new rear shoes, drums, and wheel cylinders on the rear of my 68 firebird. Bled the system, nice high and firm pedal.
After going down a long steep grade with the family in the car, I experienced quite a bit of fade, and when I stopped, the fronts were smoking!

So, I guess my rears were not adjusted correctly.

I spun the star wheels on both sides until I obtained some drag so that I could just about freehand turn the rear drums.
What did I miss?

Maybe you didn't miss anything. Going down a long steep grade is going to shift nearly all the braking to the front.

You may want to put the car up in the air and have someone apply the brake pedal and see if you are getting any braking action. When is the last time that the rear rubber hose was replaced? It's possible that it's collapsing internally and not allowing full brake pressure to the rear. Just a thought.
